Chain wear: when to replace it and why it matters
Chain wear in bikes: how to measure it, when it truly needs replacing, and why it affects your cassette and chainrings, especially on eBikes.
A customer walks into the shop complaining the chain "skips" whenever they stand up on a climb. On paper it looks like a derailleur issue. On the stand it's something else entirely: the chain, checked with a wear gauge, reads 0.8% stretch. Replacing just the chain won't fix it — the cassette is already worn and won't mesh cleanly with a new one. Now it's two parts instead of one, and an awkward conversation about why the bill just doubled. Every mechanic has lived this scene, and it's exactly why chain wear needs to be measured on a schedule, not guessed at.
What "chain stretch" actually is
A chain doesn't really stretch. What wears is the metal at the pins and rollers inside each bushing, and the resulting play pushes the effective pitch beyond the standard half-inch per link. A new chain holds that pitch precisely; after a few thousand kilometers, internal wear makes the chain "measure" longer than it physically is. The process starts slow and speeds up — more play between components means more localized friction, which accelerates wear further. The curve isn't linear, and that's the trap: a chain that seemed fine at the last check can cross a critical threshold faster than expected.
Measuring it properly: gauge and the 12-inch rule
The right tool is a dedicated chain wear gauge, not a tape measure. A gauge calibrated to 0.5% and 0.75% gives two clean decision points. At 0.5%, replace the chain — at that stage the cassette and chainrings are still intact, and a new chain alone solves the problem. Past 0.75%, there's a real risk the cassette has already taken the shape of the worn teeth: dropping a new chain onto a worn cassette produces skipping under load, the same symptom the customer walked in with. Without a gauge, the old 12-inch rule still works as a first check: 12 full links should measure exactly 12 inches (30.48 cm); more than 1/16 inch over and the chain needs replacing, more than 1/8 inch and the cassette and chainrings are probably compromised too. This check belongs in routine service, not left to the customer to notice — chains sit alongside inner tubes, tires and brake pads as one of the steadiest-turning aftermarket parts, and a two-minute check at intake avoids arguments once the quote lands.
The knock-on effect on cassette and chainrings
Wear damage doesn't stay contained. Cog and chainring teeth, under repeated load from a "long" chain, develop the classic hooked ("shark fin") profile that no longer engages cleanly with a fresh chain. That's the technical case for replacing the chain before it starts eating into the cassette: a chain costs a fraction of a cassette, and considerably less than replacing both together with the chainrings — a separate line item entirely on an eBike drivetrain. The reverse check matters too during diagnosis: a cassette that skips under load with an apparently new chain should always be traced back to its origin, since the customer may have had only the chain replaced elsewhere without knowing the cassette was already due.
eBikes: more frequent checks, not the same checks
On eBikes, motor torque — especially on mid-drive systems — loads the drivetrain differently than a purely muscular bike. The constant, higher load accelerates wear at the pins and rollers, and stretch reaches critical thresholds sooner. With eBikes now accounting for roughly three-quarters of repair jobs coming through the shop, and motor warranty handling ranked among the top operational headaches for the trade, the drivetrain deserves a dedicated check on a tighter interval than distance alone would suggest. Basing service intervals purely on kilometers ridden risks catching an eBike chain too late — load, not just mileage, drives the wear here.
Make it a process, not an exception
Checking chain wear is one of those small, repeatable interventions that separate a shop selling a chain too late from one selling the right chain at the right time — heading off the far more expensive replacement down the line.
