Labor pricing: how to set your workshop hourly rate
How to set your bike workshop hourly rate based on real cost, not guesswork: a practical method, billable hours, and the margin worth defending.
In almost every workshop I've looked at, the hourly rate is born the same way: someone checks what the shop across town charges, shaves off a few euros "to be safe," and writes it on the price board. That works fine until costs move. Then rent goes up, your best mechanic costs more because otherwise they'll leave, and the hourly rate is still the one you set three years ago. You don't notice right away — you notice at year-end, when the numbers don't add up even though the bench was full all season.
A bike workshop hourly rate isn't a market price to chase — it's a cost to calculate. Copying it from the shop next door means pricing someone else's labor, on someone else's cost structure.
Why this is no longer a minor detail
Service has become the real profit center of the shop. Across the trade, workshop work accounts for anywhere from 60% to 90% of many stores' revenue and generates roughly 70% of actual profit: bike sales alone, after years of shrinking margins (from 7.6% in 2021 down to 3.2% in 2023), often aren't enough to keep the books balanced anymore. About 95% of Italy's roughly 4,000 specialty bike shops do repair work — it's a mature market, but also one where anyone underpricing labor is effectively subsidizing the rest of the business with underpaid work.
eBikes complicate things further: in 2024 they made up around three-quarters of bikes brought in for repair. Motors, batteries, sensors — longer, more delicate jobs, often tangled up with warranty handling, cited as the number one management headache of 2026, which eats time that isn't always billed. If your hourly rate is one flat number designed around a ten-year-old mechanical bike, every eBike job quietly loses money.
Calculating your real hourly rate
The method is less complicated than it sounds, but it has to be done properly, with your workshop's actual numbers — not a gut feeling.
Start with the annual cost of your technical staff: gross salary, contributions, severance accruals, any bonuses. Add the workshop's fixed costs that the bench generates whether it's busy or not: rent share, utilities, equipment depreciation, insurance, shop management software. Divide the total by the hours actually billable in a year — not hours clocked in, but hours genuinely sold to a customer, net of vacation, training, bench cleanup, waiting on parts, and time spent on quotes the customer never accepts. In a real workshop, billable hours are often only 60-70% of hours present, not 100% — anyone who divides by total hours worked is already giving away margin.
That gets you the real hourly cost of the bench. On top of that cost you add the margin your workshop wants to earn — not zero, not symbolic: that margin is what pays for surprises, equipment upgrades, and growth. The number that comes out is often higher than what's currently on the board, and that's normal — most price lists are set by habit, not by calculation.
Pricing by type of job
One flat hourly rate for everything is convenient but inaccurate. It's worth distinguishing at least three tiers: routine maintenance on mechanical bikes (the bulk of volume, often on fast-moving parts like inner tubes, tires, chains, and pads), electric/eBike component work that requires specific training and carries more liability, and warranty handling plus complex diagnostics, where time spent understanding the problem is worth as much as time spent fixing it. Writing this breakdown into the quote, rather than leaving it implicit, also helps customers see why an eBike job costs more — it's not arbitrary, it's expertise.
Communicating it without losing the customer
Raising a rate is always a little scary, but a customer who gets a transparent quote, with labor and parts clearly separated, rarely walks away over a few extra euros an hour — they walk away when they don't understand what they're paying for. A written quote that shows estimated hours and the rate applied protects both the customer and the workshop's margin, and cuts down on arguments once the job is done.
